You Might Be Winning at SEO and Still Losing at Search

If you’re losing search traffic, it might not be because your SEO is broken. Search is an absolute minefield right now.

I’ve got clients using AI to audit the SEO on their own websites, and honestly? I commend that. I think it’s great. Have a poke around, see what’s going on under the hood.

But here’s what most of them don’t realise: while they’re busy checking their rankings the old way, the entire playing field has shifted underneath them.

The game isn’t just “rank on Google” anymore.

There’s a New Spot at the Top (and It’s Not an Ad)

Picture someone searching for a custom home builder. They type in something like “What’s the best builder in my area?”

Not long ago, the results were simple. Sponsored ads up the top, then the organic listings below them. You knew where you stood.

Now? At the top of the majority of those searches sits something different: the AI Overview. It’s the AI-generated answer Google serves up before you even get to the ads or the blue links.

That AI Overview is the new holy grail. If you can land in it, you’re the answer – not just one of ten options the searcher has to wade through.

And you get in there the same way you earn trust everywhere else online: regular, useful content, and a website that’s actually built to be understood by AI.

Why This Is Urgent – Not “Someday” Urgent. Now Urgent.

I’ll be straight with you. This isn’t pie-in-the-sky, get-to-it-eventually stuff.

Traditional Google search is tipped to drop by around 25% this year. A quarter of it. Gone. Not because people are searching less, but because they’re getting their answers from AI before they ever scroll to the old results.

Now here’s the part that should really get your attention.

The traffic that is growing (people coming through AI search) converts dramatically better than your normal Google traffic. The reports we’re seeing put it at around nine times the conversion rate.

Nine times.

It’s not that those visitors are special. It’s how they search. With old-school Google, people punch in keywords, maybe a key phrase. With AI, they’re asking full, specific questions – key sentences, key paragraphs. By the time they land on you, they’re not browsing. They’re ready.

So think about what that means. Even if AI sends you a trickle compared to your old Google flood, that trickle can be worth more than the flood, because of who’s in it and how ready they are to act.

AI search is where the buyers are heading. If you’re not meeting them there, well… you can probably finish that sentence yourself. 

So What Do You Actually Do? 

This is where things get technical, so I’ll give you the short version. 

There’s a difference between SEO and AEO – answer engine optimisation. SEO is about ranking on Google. AEO is about getting cited by the AI platforms: ChatGPT, Perplexity, Google’s AI Overview.

The good news is the practical machinery is similar. The difference is in the approach – how your website’s metadata is structured behind the scenes, and the kind of content and copy you put on the page.

The clearest example is your FAQs.

FAQs have always mattered. Now they matter more than ever. But the way we used to write them is dead. The old way was a short question, then a short paragraph answer. Tidy, yes. But absolutely useless to AI.

The new way is to write your FAQs as if they were prompts someone would type into ChatGPT.

So instead of a thin little “How long does a custom build take?”, you’d write something like “How long does it take to build a custom knockdown-rebuild home in [your area], and what affects the timeline?” – then answer it properly, with real detail.

Get descriptive and specific with it. Mirror the way real people actually ask AI questions. Do that, and the AI platforms pick you up and cite you as the expert.

Which, you’ll notice, lands squarely back in content marketing. It always does.

Five Places You Can Show Up (Most Businesses Fight for One)

Most people think of Google as a single ranked list. It isn’t. There are roughly five different ways you can show up, and you want to climb them from the top down:

  1. AI Overview – the AI answer at the very top, and the new number one.
  2. Local Pack – the three big business listings with a map, description and image. The holy grail of traditional organic SEO. Only three spots.
  3. Knowledge Panel – your business listing that appears over on the right-hand side.
  4. People Also Ask – those expandable single-line questions sitting under the local pack.
  5. Image Pack – your images surfacing in the results.

Every one of these comes down to the same thing: the authority of your business. Not just as Google sees it, but as AI sees it.

Proof It Actually Works

Let me give you a real example.

We recently took on a custom home builder. Before we touched a thing – before we even had the logins – we benchmarked their site. And they were already doing well: 89 pages indexed by Google, 318 keywords ranking, 73 of them sitting on page one.

Three months after we took our approach live, here’s where they landed:

  • Pages indexed: 89 – 116
  • Keywords ranking: 318 – 348
  • Local Pack listings: 4 – 13
  • Knowledge Panel keywords: 1 – 6
  • AI Overview appearances: 0 – 6 and showing up in the AI answer for some seriously high-volume searches

From zero to six in AI Overview. For a builder who was already ranking well. That’s the difference between competing the old way and competing for where search is actually going.

It All Comes Back to the Foundation

Here’s why those results happen, and it’s something every builder reading this already understands in their bones.

It’s the same as building a house.

You cannot build a stellar home with all the trimmings if you haven’t got a solid foundation. The foundation is everything. It’s crucial. Critical. Essential.

A website is no different. All the AI Overview wins, the Local Pack listings, the citations – they’re the trimmings. They only show up when the foundation underneath is right: a properly built platform, structured for both Google and AI, fed with genuinely useful content over time.

Skip the foundation and no amount of tinkering gets you into that AI Overview.

Losing Search Traffic? Search Didn’t Break. It Moved.

And It’s Still Moving – Fast.

The businesses that win the next few years won’t be the ones clinging to old-school keyword rankings while a quarter of that traffic quietly disappears. They’ll be the ones building the authority that gets them cited by Google and AI, and capturing the traffic that converts nine times harder while everyone else is still wondering where their leads went.
